A global insurance company engaged Ahead Consulting to assess its procurement processes and improve visibility into vendor costs and performance.
Our analysis identified more than 300 existing vendors and produced a two-year roadmap for procurement centralization and vendor consolidation. The challenge
Procurement activities were managed independently by individual business units. The organization did not have a centralized method for selecting, reviewing, and managing vendors.
This decentralized structure created several challenges:
- No standardized vendor selection and management process
- Limited visibility into pricing for comparable services
- Significant administrative work across multiple departments
- Inconsistent procurement outcomes
- Difficulty determining whether prices were competitive within the Japanese market
The client needed a comprehensive review of its vendor environment, including cost comparisons, service utilization, and opportunities for consolidation.
Our approach
Ahead Consulting conducted a structured review of vendors and procurement practices across the organization.
We began by cataloging the vendors and services used across the participating business units. This process identified more than 300 vendors across multiple service categories.
We then distributed detailed questionnaires to vendors and conducted follow-up interviews where further information was required. The resulting data supported analysis across four areas:
- Pricing for comparable vendor services
- Service utilization across business units
- Market pricing for similar services in Japan
- Procurement workflows within individual departments
Because there was no centralized procurement team, we worked directly with the relevant business units to understand how vendor decisions were being made and maintained.
Our recommendations
Based on the analysis, Ahead Consulting developed a framework for improving procurement efficiency and vendor governance.
The recommendations included:
- Establishing a centralized procurement function
- Standardizing vendor selection and RFP processes
- Introducing vendor scorecards and periodic performance reviews
- Consolidating overlapping services across departments
- Creating a structured IT vendor strategy
- Reducing the total vendor population from more than 300 to fewer than 175
A two-year roadmap was also created to guide the transition toward a centralized and more efficient procurement model.
